Xero for builders: Xero plus a quoting app, or just one app?

If you're asking this question, you probably already have Xero, or your accountant wants you on it. That's fine: keep it. Xero is accounting software that files Making Tax Digital VAT returns, works out CIS deductions and handles the domestic reverse charge. EstiMate doesn't file anything to HMRC, so this isn't a post telling you to bin Xero.

The real question is what runs the job: the price, the quote, the contract, the extras, the site records. Here's the short answer.

  • Labour-only subbie on day rate: Xero on its own is probably enough.
  • Service trade with lots of short jobs, where a direct Xero sync matters most: a job app that syncs with Xero.
  • Builder running projects with contracts, stages and variations: EstiMate for the job and Xero for the accountant. EstiMate's Xero link is a file export, not a live sync.

What Xero does well for a builder

  • MTD VAT returns, included from the cheapest plan, Ignite (VAT return software).
  • Domestic reverse-charge VAT rates and invoice wording (reverse charge).
  • CIS deductions calculated automatically, plus a "Suffered CIS" report for subcontractors (CIS guide).
  • Filing CIS returns, verifying subcontractors and emailing statements through a CIS add-on that Xero lists at £5 a month ex VAT, though its pages don't all agree, so check the live page (CIS returns).
  • Quotes on every plan. Customers accept or decline "with a single click" and can comment, and accepted quotes become invoices (send quotes).
  • Unlimited general users at no extra cost (pricing plans).
  • JAX, Xero's AI assistant, which Xero's guide says you can ask to "create and send a quote" (AI guide). The JAX page described it as in beta.

What Xero costs from September 2026

PlanWasFrom 1 Sept 2026What a builder gets
Ignite£16£18Quotes, 20 invoices, 10 bills
Grow£37£39Unlimited invoices and bills
Comprehensive£50£55Expenses for 5 users
Ultimate£65£70Project tracking

Prices checked October 2026, per month excluding VAT, from Xero's price update and Ignite plan page. First-time UK customers get 90% off for six months. Payroll is £1.50 per person a month on Ignite, Grow and Comprehensive, and extra active users for expenses and projects are £2.50 a month on Grow and above.

Ignite's limits of 20 invoices and 10 bills are tight for a builder with a few merchant accounts, so most will want Grow at least. Project tracking is only on Ultimate on the current pricing page.

Where Xero stops

Xero's quote is an accounting quote. It's a list of lines with a total and an accept button. On a building job, that leaves gaps:

  • We couldn't find take-off from drawings, so the quantities come from somewhere else.
  • We couldn't find optional extras the client can tick, or an e-signature on quotes.
  • We couldn't find variations, RAMS, a site diary or snagging.

"Couldn't find" means we searched Xero's UK pages in October 2026 and found nothing; it isn't proof the feature is missing. None of this is a criticism. Xero is built for your books, not your site.

Three ways to set it up

Xero on its own

If you're a subbie on day rate invoicing one contractor, with CIS taken off and maybe the reverse charge, Xero covers the lot. You don't need a quoting app for a weekly labour invoice.

Xero plus a job app that syncs

Several trade job apps sync with Xero. Tradify integrates with it, and its help centre says you need Xero or Sage connected to raise a CIS or reverse-charge invoice (Tradify help). Fergus syncs invoices, contacts and payments (Fergus). YourTradebase syncs including CIS deductions (YourTradebase help).

If a sync is the deciding factor, this setup beats EstiMate on that point. Bear in mind that Tradify and Fergus both price per user (Tradify pricing, Fergus pricing), so the bill grows with the team.

EstiMate plus Xero for the accountant

EstiMate runs the job: AI take-off and pricing on Pro, a quote link where the client can pick optional extras, a contract they sign online, variations as signed addenda, the programme, site diary, RAMS and invoices with a pay-online link. See construction project management software. It keeps the CIS register and prepares the VAT figures. You export the costs in Xero format as a file, and your accountant carries on in Xero for the VAT return and the year end.

EstiMate on its own

EstiMate's Accounts tab gives you a P&L for any period, VAT return figures, the CIS register, aged debtors, bank statement import and year-end exports. What it doesn't do is file. If you're VAT registered, your return has to go to HMRC through Making Tax Digital software, so you or your accountant still file through something that does. Many firms keep an accountant for statutory accounts and tax filing anyway.

The sums

Take an illustrative three-person building firm with CIS subbies, on Xero Grow with the CIS add-on at the £5 a month Xero lists on its CIS returns page (its pages don't all agree, so check): £39 + £5 = £44 a month ex VAT, or £528 a year.

  • Add EstiMate at £15.99 a month: £44 + VAT, plus £15.99. EstiMate's price is what you pay, per business, with a VAT receipt (pricing).
  • Or EstiMate Pro at £39.99 a month, for AI take-off, retention, valuations and snagging pins.
  • For comparison, a per-user job app for the same three people on Tradify Pro at £37 each is £37 × 3 = £111 a month before Xero. We couldn't confirm whether Tradify's price includes VAT.

Be clear on what the EstiMate figures cover: £15.99 and £39.99 are for one business login. On Pro, the other two can log time, expenses, photos and site diary entries through the Site Crew app from a job link or QR code, with no per-worker charge. If all three of you need your own office login, that's EstiMate Corp from £249 a month, and on that basis Tradify's £111 is cheaper. Xero includes unlimited general users, so the books side doesn't change.

A note on support

Xero scores 4.4 out of 5 from 3,332 reviews on Capterra (Capterra). Recurring Trustpilot complaints are no phone line, live chat handled by an AI bot, and price rises (Trustpilot). Worth knowing before VAT deadline week.

What to do next

  1. Keep Xero for the books, and ask your accountant whether they want the CIS add-on or will file CIS themselves.
  2. Price your next job in EstiMate on the free plan: three jobs a month, no card, no time limit.
  3. On the £15.99 plan, export costs in Xero format at month end and see how your accountant gets on with it.

If you're comparing accounting packages, our QuickBooks for builders and FreeAgent for builders posts cover the alternatives, and the reverse charge explainer covers the VAT rules whichever you pick.
